INDUSTRY RESEARCH + DEVELOPMENT GROUP “Designing and managing innovation communities shall become increasingly important to open innovation’s future” Henry Chesbrough Real Momentum in “The Innovation Network” Exclusive interview ����������������p12 with Henry Chesbrough Innovation in Energy ��������������� p8 Efficiency, Cork R&D Tax Credit Audits, ��������������p3 Dublin Spotlight on�����������������������������p2 Innovation Partnerships Autumn 2012 IRDG’s new journey is well and truly under way� In our Spring edition we articulated our goals and vision of ultimately becoming recognised as “The Innovation Network” for all manufacturing and services businesses involved in research & development� At this time it is really encouraging to see the support for and awareness of IRDG growing from both indigenous and multinational companies, large and small, across all sectors� The network itself has grown – 25 new members all interested in progressing their innovation by learning, sharing and benefitting from the experiences within our community of R&D performing organisations� We have had a really busy year so far with a number of key highlights: New IRDG website launched in April with a resulting boost in traffic and queries� A number of significant networking events across the country focused on innovation themes such as Energy Efficiency, Services and Collaboration� Our first major members-only event focused on R&D Tax Credit Audits which attracted a full house, with huge interest in the perspectives of Revenue in particular� The growth and diversity in membership which is of benefit to all in the network� Building on the positive feedback and engagement from members and the R&D performing community in general, we will continue to focus on the development of our 5 pillars of Representation, Funding & Support, Innovation Networking, Collaboration and Learning in the months ahead� We have a very active programme lined up for the remainder of 2012 which will include a series of really exciting Innovation Practice Groups hosted by members Microsoft and Medtronic, a second R&D Tax Credit Audit seminar with Revenue in Cork, a focus on R&D funding in Galway, and two events in Dublin – one on Intellectual Property, the other on Collaboration as part of the Innovation Dublin festival� We have been engaging with Government departments and agencies to ensure continued State support for Innovation and R&D within business� Our Working Group of member companies has identified significant opportunities for improving the tax credit scheme in such areas as employee motivation and reward, ensuring certainty regarding qualifying R&D, consistency of approach by tax officials and better alignment of State agencies and departments supporting R&D� Also it is now becoming clear that Ireland is in danger of falling behind other European countries in the area of the tax treatment of patent income� We will continue to engage positively in the coming months on these issues, thus ensuring the voice of industry R&D is well articulated and understood� The environment for the Irish economy and business remains difficult but there are still great financial incentives for Irish companies to develop their Innovation and R&D capability� We have worked with our members to ensure they avail of the financial supports that are available to them including grants, R&D tax credits and other non-financial incentives� Credit must be given to Government for maintaining the level of State support for R&D within industry and there are many schemes that have not been fully tapped by companies� My message to member companies is to engage as much as possible with our network – it makes good business sense� And to those who have not yet joined the network – come along to one of our events and experience the network in action� Denis Hayes, Managing Director

portfoliofor$4�5Bn,morethanitgotfromthesaleofallitsother assets� this highlights thepower andpotentialvalueofIp�Itisestimatedthat80%ofthemarketvalueofthetop500s&pcompaniesisaccountedforbyintangibleassets,alargepartofwhichispatentedtechnology�

CompaniesregardlessofsizeneedtoensuretheygetthemostvaluefromtheirIntellectualproperty(Ip)investments�Investmentinr&dinIrelandhasbeengrowing,accordingtoCso/Forfasdata,in2010itamountedto€1�87bn�Irishownedcompaniesaccountedfor€600mofthatspend�

this investment often results in Ip, whether filed as apatentorkeptasknow-how�since200l, Irishbusinesseshavefiledonaverage450patentapplicationsannuallyatsignificantcostforpatentpreparationandfilinginawiderangeofjurisdictions�

Many companies do not get the full value from theseinvestments� It is a missed opportunity that arises for avarietyofreasons:● non-core applications of the technology are not

pursued. some technologies have many applications. such“platformtechnologies”canbevaluableandoftenmoreeasilyattractinternalandexternalinvestment�theparadoxisthattoensuresuccessincoremarketsandapplications, all resources are typically focused here,often leaving interesting and valuable applicationsunexploited�Findingandpursuingtheseopportunitiesin non-competing sectors can be challenging butrewarding�

● Geographical regions where patent coverage remains unused. pursuing opportunities globally can be difficult, even for large companies. thisoften leaves opportunities unexploited in potentiallylarge markets� Identifying international partners cangeneratealucrativeadditionalrevenuestream�

● R&d projects get cancelled leaving Ip unexploited.projects get cancelled for reasons that have nothingto do with the business case around the underlyingtechnologye�g�changeofcompanystrategy,changeof sponsor, bad timing (e�g� recession), and lack ofinvestment�thiscanleavefeasibleprototypesgathering

In today’s environment,every company should betakingaproactiveapproachtomanaging their Ip portfolio to ensure that such revenuegenerating opportunities are not missed� Businessesneedaprocesstoidentifyandreviewtheseopportunities,and inparticular theunderlyingassets� Astartingpointisoftenan Ipreviewwhich identifiesallacompany’s Ip�this,followedbya‘stateoftheArt’review,helpsestablishthe importanceof the Ipbycomparing itwiththe latestdevelopments�

thistypically:● identifieskeyplayersactiveinmarketsofinterest;● determinestheapplicationswhichtheIpmightsupport;

and● assesses how the Ip might meet potential customer

requirementsintheseapplicationareas�Acompanywouldthenassesswhatitconsidersiscore

andnon-coreandput inplaceplansaroundwhat todowith each asset (Keep? Divest? License? Invest? Spin-out? Seek partner?),focusingparticularlyontherevenuegenerationpotential�

Many Ip assets have multiple applications; maybethere are fields outside the core business that could belicenced?Likewisethosewithmultiplejurisdictionscouldjustbe licenced for countrieswhere thecompany isnotexploitingtheIp�Anotheroptionistoconsidera“saleandleaseback” arrangement with core patents� Where thebusinessonlyneedstherightstousethepatents,thistypeofarrangementcanmakealotofsenseasaccesstotheIpismaintainedwhilstremovingthecostsofmaintainingthepatentsandreleasingcash�

there are a variety of intermediaries (e�g� brokers,licensing and commercialisation specialists) to helpnavigatethisprocessandmaketheconnectionstorealisevaluefromyourunderutilisedassets�Inthesamewayweneedspecialistadviceonlegal,taxandfinancialmatters,businesses should seek expert advice in identifying andreviewing underexploited Intellectual property andextractingvaluefromit�

prof. chesbrough, could you give us a brief synthesis of the open Innovation movement’s evolution over the last 10 years?

toputmyresponseintocontext,whenIwrotethefirstbook in2003, I ranagooglesearchonthetermopeninnovation�theresult:200pagelinksthatsaid“companyXopeneditsinnovationofficeatlocationy”,butreallyno meaning to the two words together as a phrase�By contrast, when preparing for a talk last month,that same search generated 483 million links, most ofwhich addressed this new and very different model ofinnovation�

Given this remarkable pace, is it sensible to state that open innovation is reaching a tipping point?

Here Iwould liketomakeadistinctionbetweentwoimportant kinds of open innovation:outside-In andInside-outopenInnovation�

theoutside-Inpart of open Innovation involvesopening up a company’s own innovation processes tomanykindsofexternalinputsandcontributions�Itisthisaspectofopeninnovationthathasreceivedthegreatestattention, both in academic research and in industrypractice�Inside-outopen Innovation on the otherhandrequiresorganizationstoallowunusedandunder-utilizedideastogooutsidetheorganizationforotherstoemploy intheirbusinesses� Incontrasttotheoutside-Inbranchofopeninnovation,thisportionofthemodelislesswellunderstood,bothinacademicresearchandalsoinindustrypractice�

thus, Iwouldsaythatoutside-InopenInnovation iswidelyaccepted,andprobablyisfacingatippingpoint,where companies are now looking for real businessresults from using it� Inside-out open Innovation, bycomparison,remainsatanearlylevelofdevelopment�

does the above hold true for business model innovation and Ip management?

As you know, in my second book, open BusinessModels:HowtothriveinthenewInnovationLandscape(Harvard Business school press, 2006), I explored thetreatment of intellectual property in the innovationprocess,andtheconceptofbusinessmodelinnovation�

CounteringtheClosedmodel(whereentitieshistoricallyaccumulated intellectual property to provide designfreedom to their staff, obtain liberty to operate, andgenerallyavoidcostlylitigation)impliesthatcompaniesshould be both active sellers of Ip when it does notfit their own business model and active buyers of IpwheneverexternalIpdoesfittheirownbusinessmodel�thishasbeenslowertotakerootinpeoples’mindsthantheoriginalconceptofopeninnovationitselfsinceIpisachallengingareafornon-lawyerstomanage�

However, business model innovation is becominga growing area of interest for many practitioners andacademics altogether� While my book was among thefirsttolinkinnovationresultstothefitwiththeprevailingbusinessmodel,thisisanareathatisnowconsideredbyorganizations that treatr&dactivitiesquite separatelyfromthedesignandimprovementofbusinessmodels�

tosumup,Ipmanagement(muchlikeInside-outopenInnovation)restsatanearlystageofdevelopment,whilebusiness model innovation is visibly beginning to takeoff�

In your most recent book open services Innovation: Rethinking your Business to Grow and compete in a new era (Jossey-Bass, 2011) you argue that open innovation is needed not only at the manufacturing level but also at the services level for a more meaningful customer experience to emerge. how are companies adapting to this new paradigm?

oneimportantdevelopmentinopeninnovationistheconsiderationofhow innovationoccurs in services�togiveyouanexample,mostofthetop40economiesintheoECdhavehalformoreoftheirgdpfromservicesandmanycompaniesarewitnessingashiftinthisdirectionaswell�Forinstance,Xeroxnowgetsmorethan25percentofitsrevenuesfromservices�IBMisanotherclassiccase,

alongwithgEandHoneywell�Insomeinstanceswhatisreallyhappeningisthatthe

business model is shifting, which can turn a productbusiness intomoreofaservicebusiness�Forexample,agEaircraftenginecanbesoldfortensofmillionsofdollars to an airframemanufacturer� that sameenginecanalsobeleasedonaso-called“powerbythehour”to the same company� In the first case it is a producttransaction,whileinthesecondcaseitbecomesaservicefrom which gE profits greatly in the aftermarket salesandservice,spareparts,etc�,thataccrueduringthe30yearoperatinglifeoftheengine�

Moregenerallyforservices,innovationmustnegotiatea tension between standardization and customization�theresolutiontothisdichotomyistoconstructserviceplatformsthatinviteotherstobuildontopofone’sownoffering,sothatthereareeconomiesfromstandardizationin the platform, along with customization via theparticipation of many others adding to the platform�recallthatafundamentalpremiseofopeninnovationis“notall thesmartpeoplework foryou”� If that is thecase,thereisactuallymorevaluenotincomingupwithyetanotherbuildingblockof technology,but rather incoming up with the architecture that connects thesethingstogetherinusefulwaysthatsolvesrealproblemsbeforeotherpeopledo�

Finally, can you tell readers a few words about your most recent research and perhaps name a few emerging and noteworthy trends in your subject area?

open Innovation began as a seriesof collaborationsbetween two organizations to open up the internalinnovationprocess�today,though,weseemanyinstancesin which the concept is being used to orchestrate asignificantnumberofplayersacrossmultiplerolesintheinnovationprocess�putsimply,designingandmanaginginnovation communities shall become increasinglyimportanttoopeninnovation’sfuture�Letmeillustratethispointwithtworatherdistinctexamples�

taiwan semiconductor Manufacturing Corporation:tsMC provides manufacturing services from itsmanufacturing facilities (foundries) to its clients,who design new semiconductor chips� this savestsMC’s customers from having to invest in expensive

manufacturing plants to manufacture chips� otherwiseput, they rely on companies like tsMC to do thefabricationworkforthem�

designing chips requires customers to use a varietyofdesigntools,suchasreferencedesignsandprocessrecipes�WiththegrowthoftsMC’sbusinessecosystem,many of the third party companies who make thesetoolsallbegantotakestepstoassuretheircustomersthat their offerings would run on tsMC’s processes�this expansion in third party tool offerings createsmore design options for tsMC’s customers – a clearbenefit�However,thesenewofferingsalsoincreasethecomplexity for tsMC’s customers to manage, and thiscomplexityriskscausingnewchipstorequirere-designsor other expensive modifications to be manufacturedcorrectly–aclearrisk�

tsMChasaddressedthisriskwithitsopenInnovationplatform�Itallstartsbycombiningthemanydesignandmanufacturing services of tsMC with those providedbymanythirdpartycompanies,andthentestingthesealltogether�tsMCthencertifiestocustomersofthoseofferingsthattheycanusethesetoolswithconfidencethatthechipwillturnoutproperlythefirsttimethroughthe process� the result is faster time to market fortsMC’scustomers,atalowercostofdesign�sotsMCusesopeninnovationtomanageacomplexecosystemofinternalandexternaldesignsources,andprovidesaguaranteetoitscustomers,providedtheysticktothesevalidatedresourceswhendesigningtheirchips�

gE,anditsrecentecomaginationchallenge:WhilegEhasaverylargeenergybusinessofitsown,withrevenuesofnearly$40billionannually,thecompanyhasnoticeda great deal of venture capital and startup activity ingreenandrenewableenergytechnologies�recognizingitsown limits,gEsought toestablishaprocess to tapinto thepotentialproject ideasout there thathad thepotential to become promising new ventures in greenand/orrenewableenergy�

ButgEdidthis inanopenway� Insteadofdoingalltheworkthemselves,theyenlistedfouractiveVCfirmswhohadalreadyhadexperienceinvestinginthisspace�together,thefourVCsandgEpledgedatotalof$200million to invest in attractive startup ventures� theecomaginationchallengewasborn�InJulyof2010,thechallengewaslaunchedtotheworld�

In the process, more than 3,800 venture proposalswere received� As of this writing, 23 ventures havebeen funded, with five other projects receiving otherawards,andevenapeople’schoiceawardwasgivenaswell�Whiletheventuresarequiteyoung,theVCsandgEareallenthusiasticabouttheexperience�gE’slevelofenthusiasmhas ledthemtoadaptthemodeltothehealthcarespaceandalsotoaninitiativeinChina�

Asthefutureunfolds,Iexpectuniversitiestobecomemorewelcomingofopen innovationandfirmlybelievethat public policies will be adapted to support thismovement�Atthesametime,theinnovationcapabilitiesoforganizationsaroundtheworldwillnolongerstopattheboundariesofone’sownorganization� Instead,anorganization’sopen innovationpracticeswill extend tosuppliers, customers, partners, third parties, and thegeneralcommunityasawhole�
